Activation

By Race to Scale Desk, edited by Lila Odinaev. Published . How we work

Activation is the point where a new user first gets real value from your product, measured as the share of new signups who reach that point. Teams pick one specific action, often called the aha moment, that predicts whether a user will keep coming back. A user who completes it counts as activated, and the activation rate tracks how many do.

How to measure it

Pick one milestone, then divide. The standard formula is: activation rate = users who hit your activation milestone / users who completed your signup flow (activation rate survey).

The milestone has to predict retention. Users who hit it should retain at least 2x better than users who skip it (activation rate survey). For team products, the milestone can sit at the workspace level. One example is a workspace with 10 items created and 2+ active editors by W4, meaning week four (activation rate survey).

A concrete case

A workout app example settles on 2 workouts completed in the first 7 days as its activation metric (WTF is Activation). Before you adopt a candidate like that, run two checks. You should be able to raise the rate over months or quarters. Raising it should not break its link to longer-term retention (WTF is Activation).

Benchmarks

It found an average activation rate of 34% and a median of 25% (activation rate survey). For SaaS products alone, the average was 36% and the median 30% (activation rate survey). Userpilot published figures drawn from 62 B2B companies using its activation dashboard (Userpilot). More context is on our activation benchmarks page.

Usual mistakes

  • Too early or too late. Finishing signup for a SaaS product is too early. Three purchases in a marketplace or e-commerce site is too late (activation rate survey). Signup alone rarely shows value. Repeat purchases confirm a habit after it has already formed.
  • A metric nobody can move. If your team cannot influence it directly, it will sit on a dashboard and change nothing.
  • Shipping onboarding changes untested. Size your tests with the sample size calculator.

When it matters

Activation matters most when signups look healthy and retention does not. This week, list three candidate milestones. Split last quarter's signups by whether each user hit each one, then compare their retention. Keep the milestone that shows the widest gap. Then load fixes into your experiment backlog.
