Product-led growth

By Race to Scale Desk, edited by Lila Odinaev. Published . How we work

Product-led growth is a go-to-market strategy where the product itself does the work of acquiring, activating, retaining and expanding customers. Users sign up, try the product and get value from it on their own, usually through a free trial or free tier, before they ever speak to a salesperson. Sales, where it exists, steps in later for accounts already showing intent.

How it is measured

Product-led growth (PLG) is tracked as a funnel. Each stage the product owns gets its own rate:

  • Activation rate = new users who reach the first moment of value / new signups × 100
  • Free-to-paid conversion = free or trial accounts that start paying / free or trial accounts × 100
  • Expansion = revenue added by existing accounts in the period

Check your numbers against activation benchmarks and free-to-paid benchmarks. Mixpanel describes leading business-to-business (B2B) companies anchoring growth on in-product signals like feature adoption and time to value.

A concrete case

ProductLed surveyed 600+ SaaS businesses, meaning software as a service. It found a PLG motion in 58% of companies surveyed. When companies first went product-led, 75% chose a free trial or freemium model.

The practical read: a trial or free tier is the usual first step. The real work starts after launch, when you instrument it.

Usual mistakes

Treating a free tier as the strategy. Mixpanel argues that moving from a freemium tier to a working growth engine comes down to measurement. A free plan with no tracking is a cost, not a motion.

Leaving it to one team. ProductLed calls PLG a team sport. Product, marketing and sales share the funnel, so they share the targets.

Cutting sales entirely. Mixpanel describes a hybrid of self-serve and targeted sales conversations, referred to as product-led sales (PLS). Sales works the accounts the product has already warmed up.

When it matters to you

This matters if users can see value in your product without a demo. This week, answer three questions in your analytics. First, which behaviors predict conversion. Second, which onboarding steps lose users. Third, which free users need only one sales conversation to buy. Turn each answer into a test in the experiment backlog template. Size the tests with the sample size calculator.
